A bike that clicks, hesitates, or skips gears can turn a quick coffee run into an annoying soundtrack. The good news: most shifting issues respond to a few straightforward derailleur adjustment steps. You do not need a repair stand, a wall of specialty tools, or race-mechanic confidence. A little patience and a careful turn of the barrel adjuster can get your bike back to happy, quiet shifting.

For most everyday bikes, including folding bikes, this process focuses on the rear derailleur: the spring-loaded mechanism beside the back wheel that moves the chain across the gears. Work in a clear spot, keep fingers away from the moving chain, and make one small adjustment at a time. Tiny turns make a real difference.

Before You Adjust the Derailleur

Start with the easy checks. Shift problems are not always caused by an out-of-adjustment derailleur. A dry or dirty chain can make shifting feel rough, while a loose rear wheel can throw the whole system out of line. If your bike recently took a tumble, was packed for travel, or leaned heavily against a garage wall, the derailleur hanger may also be bent.

Give the chain a quick wipe and apply bicycle-specific chain lubricant if it looks dry. Make sure the rear wheel is fully seated in the frame and secured. Then look at the derailleur from behind the bike. Its two small pulley wheels should line up vertically beneath the cassette, the stack of gears on the rear wheel. If the derailleur looks noticeably tilted toward the wheel or out to the side, stop there. A bent hanger needs careful straightening or replacement, and forcing adjustments will not solve it.

You will usually need only a Phillips screwdriver for limit screws and, on some bikes, a small hex key. Most routine tuning happens with the barrel adjuster, the ridged knob where the shift cable enters the derailleur or shifter.

Derailleur Adjustment Steps: Start With Cable Tension

Cable tension controls how eagerly the derailleur moves the chain from one gear to the next. This is the adjustment that fixes most minor clicking and hesitation.

Shift into the smallest rear cog, which is the hardest gear and sits farthest from the wheel spokes. Turn the pedals by hand and click the shifter once toward an easier gear. Listen and watch. If the chain hesitates before climbing to the next larger cog, it needs a little more cable tension.

Turn the barrel adjuster counterclockwise one quarter-turn. Pedal several rotations and shift again. If needed, repeat in quarter-turn increments until the chain moves up one cog cleanly with each click. Counterclockwise adds tension; clockwise reduces it.

If the chain climbs too easily, rubs against the next larger cog, or tries to shift two gears at once, there is probably too much tension. Turn the barrel adjuster clockwise one quarter-turn, then test again. The goal is not to make one gear perfect while ignoring the others. Shift through the full range, both up and down, to find the sweet spot.

A helpful rule: adjust slowly. Turning the barrel adjuster a full rotation can send you past the fix and make it harder to tell what changed. Quarter-turns keep the process HAZZO FREE.

What the Clicking Is Telling You

A steady click while riding in one cog often means the chain wants to move toward a neighboring cog. If it clicks or struggles while shifting to larger rear cogs, add tension. If it clicks while shifting toward smaller rear cogs or refuses to settle there, reduce tension.

There is one exception. A worn chain or cassette can mimic a tuning issue, especially if the bike skips only under hard pedaling in one or two favorite gears. Adjustment can improve the feel, but it cannot restore worn teeth. If the drivetrain is clean and properly adjusted yet still skips under load, it is time for a bike shop to inspect the chain and cassette.

Set the High and Low Limit Screws

Limit screws are small safety stops. They do not fine-tune everyday shifting. Instead, they stop the derailleur from moving the chain too far outward or inward. One protects against dropping the chain off the smallest cog; the other protects against pushing it into the spokes.

Look for screws marked H and L on the derailleur body. The H screw controls the smallest cog, or high gear. The L screw controls the largest cog, or low gear.

Adjust the High Limit

Shift to the smallest rear cog. From directly behind the bike, check whether the upper derailleur pulley sits in line with that cog. If it is lined up, leave the H screw alone.

If the chain tries to fall off the outer edge of the cassette, turn the H screw clockwise in tiny increments. If it will not reach the smallest cog, turn the H screw counterclockwise a little. Pedal gently as you test. Do not force the shifter against its stop.

Adjust the Low Limit Carefully

Shift gradually toward the largest rear cog, closest to the spokes. The chain should reach it cleanly without climbing beyond it. If the derailleur will not move far enough to reach that largest cog, turn the L screw counterclockwise a small amount.

If the chain looks like it could travel into the spokes, turn the L screw clockwise immediately, then test again. This is the adjustment worth taking extra seriously. A chain pulled into the spokes can damage the wheel and derailleur, turning a simple tune-up into a bigger repair.

Check the B-Tension Screw When Large Gears Feel Slow

The B-tension screw sets the gap between the upper pulley and the largest cassette cog. It is not the first adjustment to reach for, but it matters when shifting onto the biggest gears feels sluggish even after cable tension is correct.

Shift to the largest rear cog and look at the gap between the cog and upper pulley. If the pulley is almost touching the cog, turn the B-tension screw clockwise in small increments to increase the gap. If the pulley sits unusually far away, counterclockwise brings it closer. The ideal distance varies by drivetrain, so aim for smooth shifting rather than chasing an exact measurement.

On a compact-wheel folding bike, drivetrain parts sit closer to the ground and can collect road grit faster than you might expect. Keeping the chain clean and checking this gap after travel or storage helps preserve that easy, ready-to-ride feel.

Test Your Adjustment on a Short Ride

A driveway test is useful, but a brief ride tells the full story. Shift one gear at a time while pedaling lightly. Move through every rear cog, then shift back down. The chain should respond to each click without excessive noise, hesitation, or jumping.

Avoid judging shifts while standing hard on the pedals or climbing a steep hill. Even a perfectly adjusted derailleur does not enjoy being asked to move the chain under maximum pressure. Ease off the pedals for a second as you shift, then keep rolling.

If shifting is almost right but not quite, return to the barrel adjuster for one more quarter-turn. If it is worse after your changes, do not keep guessing. Turn the barrel adjuster back toward where it started, inspect the cable and derailleur alignment, and consider professional help if something looks bent or damaged.

When Adjustment Is Not the Answer

A frayed cable, sticky cable housing, bent derailleur hanger, worn chain, damaged cog, or loose derailleur bolt can all create symptoms that adjustment alone cannot fix. You may notice a sudden change after the bike falls on its right side, or shifting that feels stiff at the shifter no matter where the barrel adjuster sits.

That is not a failure on your part. Tuning is for a drivetrain that is fundamentally straight, clean, and in good working order. Replacing a worn cable or having a hanger aligned is often a quick fix that makes every shift feel new again.

Once your gears are running quietly, take the long way home. Smooth shifting is one of those small bike wins that makes errands, campground loops, and after-dinner rides feel a whole lot more fun.
